Leadership: How do transformational leaders produce their effects?

Transformational leaders move and change things in a big way, not offering inducements but by inspiring others. Transformational leaders motivate followers

to transcend their self-interests for a collective purpose (Pierce & Newstrom). By using their personal values, vision, commitment and passion and

admiration and trust is developed between follower and leader (Pierce & Newstrom). The effects of this are not only the admiration and trust developed

but furthermore satisfaction within the group. This is caused via the transformational behavior being directly influenced through actions such as

articulating visions creating inspiration, providing an appropriate model which instills values, fostering the acceptance of group goals in turn creating

great cohesiveness among the group, high performance expectations that increases quality and providing intellectual stimulation by increasing the

availability to rethink the best ways to perform duties. These effects are all direct repercussions produced through the transformational leader style.

Transformational leaders exert additional influence by broadening and elevating followers’ goals and providing them with confidence to perform beyond the

expectations specified in the implicit exchange agreement. Transformational leaders, who exhibit charismatic behaviors, arouse inspirational motivation,

provide intellectual stimulation, and treat followers with individualized consideration, transform their followers toward reaching their full potential and

generate higher levels of performance (Bass & Avolio, 1990).

A principal aspect of transformational leadership is its emphasis on follower development (Avolio & Gibbons, 1988). Transformational leaders evaluate

the potential of all followers in terms of their ability to fulfill current commitments, while also envisioning expansion of their future responsibilities.

According to Burns, transformational leadership can be seen when leaders and followers make each other to advance to a higher level of moral and

motivation. Through the strength of their vision and personality, transformational leaders are able to inspire followers to change expectations,

perceptions, and motivations to work towards common goals. Bass later expanded upon Burns’ original ideas to develop what is today referred to as Bass’

Transformational Leadership Theory. According to Bass, transformational leadership can be defined based on the impact that it has on followers.

Transformational leaders produce their effects through the following behaviours: intellectual stimulation, individualized consideration, inspirational

motivation and idealized influence. (a) Intellectual Stimulation – Transformational leaders not only challenge the status quo; they also encourage

creativity among followers. The leader encourages followers to explore new ways of doing things and new opportunities to learn. (b) Individualized

Consideration – Transformational leadership also involves offering support and encouragement to individual followers. In order to foster supportive

relationships, transformational leaders keep lines of communication open so that followers feel free to share ideas and so that leaders can offer direct

recognition of the unique contributions of each follower. (c) Inspirational Motivation – Transformational leaders have a clear vision that they are able to

articulate to followers. These leaders are also able to help followers experience the same passion and motivation to fulfill these goals. (d) Idealized

Influence – The transformational leader serve as a role model for followers. Because followers trust and respect the leader, they emulate this individual

and internalize his or her ideals Pierce & Newstrom (2011).

A transformational leader is a model of integrity and fairness. He has high expectations; therefore he sets clear goals and encourages his followers to

reach their desired goals by providing support and recognition. This kind of leader generates the effects by transforming the values, beliefs, and

attitudes of his followers. He motivates his people by making them more aware of the significance of the results of their performances, stirring up to go

beyond their self-interests for the sake of the organization and by stimulating their higher-order needs (Charismatic and Transformational Leadership).

Transformational leaders are very accommodating and supportive in order to develop a good working relationship with their followers and greatly value his

employee’s job satisfaction.
